Tech + Investor Relations Backlog — Seven Epics for SC#3 Ratification
This is the governance spine for the seven outcomes the Chair (Ms Oliver) requested on 2026-07-04.
Each epic maps to a Steerco decision (D110 tech ownership; D116 CRM scope), attributes Mr Punter’s
originating ideas (CM postcode territory, community-earnings redistribution) verbatim, and slots
into the standing sprint discipline. AU-first base case; NZ Phase 3 expansion optionality with
forward-looking labels on every un-sourced number. Ratification at SC#3 (2026-07-06) converts each
epic into a scoped sprint delivery under the standing three-destination discipline.

Strategic frame — AU-first, NZ-expansion
- Phase 1-2 (FY27-FY28): AU-only launch. Every regulator-sourced number in the investor pitch is AU (TPB, MFAA, ASIC, NIBA, ARNECC). This is the demonstrable base case.
- Phase 3 (FY29+): NZ expansion as optionality. NZ numbers modelled at ~18% of AU on population + profession-density proxy. Every NZ number labelled Forward-Looking — Sourced Estimate until Sprint AC-1 source-hardening lands.
- Foundation architecture: ACNC-registered AU DGR for Phase 1-2. NZ Charities Services arm flagged as WS4 counsel scope for Phase 3.
- Currency: AUD primary throughout. NZD toggle on investor pitch surface, defaults to AUD. FX from RBNZ published rate, dated at brief-render time.

Sprint Plan (Sprint AC-onward)
New RAID Rows (Tabled at SC#3 for RAID_LOG Entry)
R-NZ-01
Amber · Risk
WS7
NZ market numbers modelled at 18% of AU proxy, not regulator-sourced — hazard of an NZ investor challenging the number in the room
Owner: Mr Punter (IR voice) · Ms Oliver (CFO accountable)
Mitigation: Every NZ number in the investor brief labelled "Forward-Looking - Sourced Estimate". Sprint AC-1 source-hardening committed to SC#3 as a ratified sub-epic (EPIC-01a). NZ regulators identified (FMA, FSPR, REINZ, IAA, Charities Services). Until AC-1 ships, Mr Punter presents NZ as expansion optionality, not base-case revenue.
R-NZ-02
Amber · Risk
WS4
Foundation architecture is ACNC-registered (AU only); no NZ Charities Services arm exists — Phase 3 launch blocked without WS4 counsel scope
Owner: Ms Oliver (WS4 PMO oversight until counsel engaged) · counsel TBA per D102
Mitigation: NZ Foundation arm flagged as WS4 counsel scope for Phase 3 pre-work. Not represented as operational in Phase 1-2. EPIC-01e (NZ optionality section) explicitly states "structural work required prior to NZ launch — WS4 counsel scope" so investors are not misled. Cross-Tasman DGR recognition status to be researched in AC-1.
R-NZ-03
Green · Assumption
WS7
FX rate for AUD/NZD sourced from RBNZ published rate, refreshed at each Steerco
Owner: Ms Oliver (CFO accountable)
Mitigation: RBNZ published rate visible on all NZD figures in investor brief with source + date. Refresh cadence = each Steerco (bi-weekly). If AUD/NZD moves more than 3% between Steercos, ad-hoc refresh triggered and re-render committed.
R-SANDBOX-01
Amber · Risk
WS7
Investor anchoring bias hazard on live sensitivity sandbox — investor could drag community give-back slider to 20% and demand Mr Punter commit at that level
Owner: Mr Punter (IR voice) · Ms Oliver (CFO/PMO accountable)
Mitigation: Sandbox community-give-back slider carries a visible anchor line at 50% with footnote: "Founder-set baseline per Mr Punter’s originating design and Vol 5 v1.1 Chapter 4.5 ratification; sliders permit sensitivity analysis, base case is anchored." Mr Punter’s room-script includes the Rule 1 court-defensibility framing: "we’ve ratified this with counsel; sensitivity is illustrative not negotiable". WS7 briefing pack contains the sandbox operator guide.
R-SANDBOX-02
Amber · Risk
WS7
Sandbox numbers must reconcile to IM headline — if slider defaults produce FY31 revenue other than $42M, investor loses trust
Owner: Ms Oliver (WS7 accountable)
Mitigation: Default slider positions produce IM headline figures exactly ($240k FY27 → $42M FY31 at 3% SOM base case, 15% platform take, 50% Foundation split, AUD, AU-only geography). Regression test in Sprint AC-2 acceptance: sandbox on load must render the four IM anchor numbers before ship. Formula visible on hover per Rule 3 evidence pack discipline.
Ratification Path
- This backlog register is tabled at SC#3 on 2026-07-06 as the sole ratification artefact for the seven outcomes requested on 2026-07-04.
- Each epic references its parent Steerco decision (D110 tech ownership; D116 CRM scope; D111 CRM scoping sprint).
- New RAID rows R-NZ-01/02/03 and R-SANDBOX-01/02 will be entered into RAID_LOG (engagement.tsx) upon SC#3 ratification.
- Each epic converts to a scoped sprint delivery under the standing three-destination discipline: sandbox commit → GitHub push → Cloudflare Pages deploy → prod acceptance → status report.
- Sprint AC-1 (NZ market sourcing) must land before EPIC-01e (NZ optionality section) to preserve Rule 1 court-defensibility.
- Sprint AD (CRM go-live + consent scaffolding) is Mr Punter’s day-one operational epic — recommended priority.
